Agencies are not teams of freelancers. I repeat, we aren't freelancers. Let me be clear about that from the jump.
We're running businesses with infrastructure, processes, and strategic partnerships that deliver enterprise-level solutions. Some of our best clients come to us precisely because they don't know what they want. They just know what they have isn't working. They’ve hired the offshore EA, they’ve bought the AI bot that was supposed to cut their overhead by 30%, and done their own content, to their own dismay. What they’re doing isn’t working, and they don’t know why that is.
This is actually where agencies shine. When clients throw out that perfect brief and trust us enough to say, "We're lost, help us figure this out."
The challenge now lies in the agency team to turn that uncertainty into an incredible client experience while building unshakeable trust. Easier said than done though, right? IYKYK, because clients who don't know what they want can either become your biggest advocates or your biggest nightmares, depending on how you handle the ambiguity.
The real opportunity in uncertainty
Here's what I've learned after years of working with everyone from clear-vision founders to "we just know something needs to change" executives: uncertainty isn't the enemy of good work – poor process is.
When a client admits they don't know what they want, they're actually giving you the highest form of professional trust. They're saying, "We believe you can see what we can't see." That's not a burden at all. It’s actually the entire value proposition of hiring an agency.
Most people panic when faced with vague clients and either:
Over-accommodate by saying yes to every random idea
Under-deliver by creating work in a vacuum
Get defensive and blame the client for being "difficult"
None of these responses build trust or create great work. This approach can also be costing you massive amounts of additional time you aren’t charging for, and impact your team’s confidence and productivity,
The uncertainty-to-clarity framework
Here's how we turn confused clients into raving fans:
1. Embrace the mess (but contain it)
When clients say "we're not sure what we want," our response is: "Perfect. That means we get to discover it together."
We immediately schedule what we call a "Vision Extraction Workshop" not discovery, extraction. The vision is usually already there; it's just buried under assumptions, competing opinions, and past failed attempts.
During these sessions, we ask questions like:
"What made you realize change was needed?"
"If this project succeeds wildly, what will be different in your business?"
"What are you secretly worried we might create?"
"Show me something that made you feel the way you want your customers to feel"
We're not trying to get them to articulate a creative brief. We're helping them articulate their actual problem.
2. Become the confident translator
Uncertain clients need us to translate their business concerns into creative solutions. So instead of asking "What do you want this to look like?" we say things like:
"Based on what you've shared about losing market share to competitors, here are three strategic directions we could explore..."
"Your concern about not connecting with younger customers suggests we should test approaches that feel more authentic and less corporate..."
We take their business anxiety and give it creative form. That's the magic clients can't do themselves.
3. Build trust through small wins
With uncertain clients, we frontload quick victories. Before we dive into the big, scary creative work, we deliver something tangible that proves we "get it."
This might be:
A competitive analysis that reveals insights they hadn't considered
A customer journey map that makes their problems visible
A brand audit that explains why their current approach isn't working
These deliverables cost us minimal time but demonstrate our strategic thinking immediately. Clients stop feeling anxious about whether they hired the right agency and start getting excited about what we'll discover together.
4. Make the process feel like partnership, not service
The biggest mistake agencies make with uncertain clients is treating them like they're ordering from a menu. Instead, we position every interaction as collaborative problem-solving.
Instead of: "Here are three logo concepts. Which do you prefer?" We say: "Here's what we learned about your audience, and here's how these three approaches address different aspects of that insight."
Instead of: "Do you like this direction?" We say: "This approach solves the credibility problem you mentioned. Here's how it works..."
We're not asking for opinions here, we're sharing strategic reasoning and inviting them into the thinking so that they can make an informed decision.
5. Create structured flexibility
Uncertain clients need boundaries that feel like guidance, not limitations. So we create what I call "strategic guardrails":
"We've identified three core objectives for this project. Every creative decision we make will ladder up to one of these goals. If something doesn't serve these objectives, we'll flag it and discuss whether to pivot the strategy or adjust the creative."
This gives clients permission to change their minds while ensuring changes are strategic, not random.
Scripts that build trust with uncertain clients
When they apologize for being "all over the place": "This is exactly why you hired us. Our job is to take all these pieces and create something cohesive. The fact that you're sharing everything openly helps us do better work."
When they ask "Is this good?" about their own idea: "Let me tell you what I see working about this direction and where I think we can push it even further..."
When they seem overwhelmed by options: "I know this feels like a lot. Let me walk you through how each of these connects to your core business goals, and then we can narrow it down based on what feels most aligned."
When they want to change direction mid-project: "I love that you're thinking critically about this. Help me understand what shifted for you, and let's see how we can incorporate that insight without losing the strategic foundation we built."
The trust-building secret weapon
Here's what most agencies miss: uncertain clients need to feel smart, not serviced. Every interaction should leave them thinking "I learned something" rather than "I was sold something."
So we share our thinking process constantly:
"Here's why I chose this typography for your audience..."
"The reason this color palette works for your industry is..."
"When I see your competitor doing X, it makes me want to push you toward Y because..."
We're not just delivering work. We're elevating their understanding of their own business. And clients who feel smarter about their business become your biggest champions.
Your agency, your expertise
The most successful client relationships happen when uncertainty meets expertise in a structured, trust-building process. Don't run from vague clients – lean into the opportunity to demonstrate why they need an agency in the first place.
Because at the end of the day, clients who know exactly what they want might not need you. Clients who trust you to figure it out with them? Those become relationships that transform both their business and yours.
The goal isn't to eliminate uncertainty. It's to navigate it so skillfully that clients never want to work with anyone else.
